Manufacturing consulting, done properly, is not a lean diagnostic and a poster campaign. It is the work of finding the constraint that caps throughput, installing the planning, scheduling and measurement systems that govern the shop floor, and aligning the supply chain behind one agreed plan.

What manufacturing consulting actually covers

A manufacturing engagement covers five systems: demand and supply planning, production scheduling, shop-floor measurement, process ownership, and problem resolution. The work is complete when each system runs on a fixed rhythm, with a named owner, without outside help. A report that describes these systems is not the deliverable; the running systems are.

Established manufacturers rarely lack effort or investment. They lack a single agreed plan, a schedule the floor can actually execute, and measurements everyone trusts. Those are system problems, and they are solved with systems — not with more overtime, more expediting, or another layer of supervision.

Where mid-sized manufacturers lose throughput

The pattern is consistent across plants. Output is capped by one constraint — a machine, a changeover, a skill group, an inspection step — while the rest of the line runs at its own pace. Work-in-progress accumulates in front of the constraint, lead times stretch, and delivery performance is managed through expediting rather than through the schedule.

The symptoms are familiar: on-time delivery that depends on heroics, inventory that is both too high and somehow short of the right parts, schedules that are obsolete by mid-morning, and monthly meetings that reconcile numbers instead of deciding anything. Each symptom has the same root: the plant is not run from one plan, measured on a short list of agreed numbers.

The four-stage engagement sequence

1. Diagnose against the constraint

Two to three weeks on the floor, not in the conference room. We map the actual flow of one product family end to end, measure cycle time, changeover, first-pass yield and schedule adherence from real data, and identify the single constraint that governs throughput. Everything that follows is organised around that constraint, because improvement anywhere else does not move the number the customer feels.

2. Stabilise planning and scheduling

Before any improvement project, the plant needs one plan. That means a monthly sales and operations planning cycle that reconciles demand with real capacity, and a weekly scheduling discipline that protects the constraint: it is never starved, never blocked, and its changeovers are sequenced deliberately. Stabilisation alone typically recovers several points of on-time delivery, because it removes self-inflicted variability.

3. Improve the constraint, then the flow

With planning stable, improvement effort goes to the constraint first: changeover reduction, maintenance discipline, yield loss, staffing of the bottleneck skill. Each improvement follows the same discipline as any process improvement engagement — mapped, measured before and after, redesigned with the operators, and held with a written standard. Only when the constraint moves does attention shift to the rest of the flow.

4. Hand over the operating system

The engagement ends with the systems owned internally: a daily tiered meeting on the floor, a weekly schedule review, a monthly S&OP cycle, and a one-page KPI set — schedule adherence, on-time delivery, first-pass yield, inventory turns, and constraint utilisation. Every meeting has one owner and one decision type, installed inside the company's operating cadence.

Supply chain alignment

A plant cannot outrun its supply chain. Supplier on-time performance, minimum order quantities and lead-time variability set the floor for what the schedule can promise. The engagement therefore extends to the handful of suppliers that matter most: agreed lead times, a simple scorecard reviewed monthly, and escalation rules that fire before a shortage reaches the line. Procurement, planning and production work from the same numbers — that is the alignment, and it is usually the first time they have.

Why manufacturing improvement programmes fail

  • Improving everything except the constraint. Efficiency gains at non-bottlenecks add inventory, not output.
  • KAIZEN events without a system. A good week of improvement decays within a quarter when no daily or weekly rhythm holds it.
  • ERP before discipline. Software configured around an unexamined process automates the waste and hardens it.
  • Contested numbers. When planning, finance and the floor each keep their own version of performance, every meeting is a reconciliation.
  • No named owner. A system owned by a steering committee is owned by no one and quietly stops running.

Broader work across several lines or sites is sequenced, never parallelised — one system reaches internal ownership before the next begins.
